Sell the Decision Before the Technology
I have sat through enough conversations around sophisticated technology to recognize a recurring problem.
The team explains what it can do.
The science is impressive. The platform is technically differentiated. There are models, algorithms, proprietary methods, years of accumulated expertise and capabilities that would be difficult for another group to reproduce.
Everyone in the room understands that something substantial exists.
And then the prospective customer asks a very ordinary question.
What exactly would we use this for?
This is where otherwise compelling companies can become strangely difficult to buy.
The technology may be sound; the commercial gap lies in translation.
Technical teams naturally describe themselves through capability because capability is what took years to build. A company has earned the right to be proud of its computational platform, its analytical methods, its engineering, its intellectual property.
The buyer is approaching the conversation from somewhere else.
They have a decision in front of them. A project is stalled. Several options look plausible. A budget needs to be allocated. Someone internally has to justify what happens next.
The company may be selling technology. The customer is trying to reduce uncertainty.
Those are two different conversations.
Let the product arrive commercially complete
Consider the way many complex businesses introduce themselves.
“We combine AI, proprietary modeling, data integration and domain expertise.”
That may be completely accurate. It also asks a great deal of the person listening.
The buyer now has to understand the technology, mentally map it against their own organization, decide which internal problem it might address, estimate whether solving that problem is valuable enough, imagine what an engagement would look like, and then explain all of that to someone else.
That is a considerable amount of unpaid strategic work to ask a prospective customer to perform.
The more sophisticated the capability, the more acute this problem can become.
One way to reduce that distance is to begin somewhere else.
Not with: Here is what our technology can do.
But with: What decision are you having difficulty making?
That question changes the room.
Decisions already have economic meaning
Organizations make decisions because something is at stake.
Should we advance this? Which market do we enter? Which candidate deserves additional investment? Which property should become the pilot? Which partner is credible? Which opportunity should receive attention first? Do we understand the problem well enough to act?
These questions carry consequences: time, capital, reputation, opportunity cost, sometimes years of work.
A technology becomes commercially meaningful when someone can see how it improves the quality, speed or confidence of one of those choices.
“We can perform a sophisticated analysis” is a description of work.
“We can help you determine which of these options deserves to move forward” describes why the work matters.
The technology is the same. Its commercial legibility has changed.
Expertise often becomes trapped inside nouns
Technical companies accumulate nouns.
Platform. Algorithm. Engine. Model. Workflow. Framework. Database. Simulation.
They are useful internally because they distinguish components of the system.
Commercially, too many nouns can obscure movement.
Customers tend to experience problems as verbs.
Understand. Choose. Compare. Prioritize. Validate. Reduce. Advance. Stop.
The shift sounds almost embarrassingly simple. But it forces a company to answer a more demanding question:
What does our capability allow someone to do differently?
That is often much harder than describing the capability itself.
It is also where the commercial product begins.
Preserve sophistication. Improve the sequence.
I have little interest in the familiar advice that technical companies should simply “dumb things down.”
Sophisticated buyers value nuance and respect. Complexity is often real.
The objective is sequencing.
Start with the decision. Then show the sophistication required to answer it well.
A strong conversation might move naturally from: Which of these candidates should we advance? to Here is the evidence we would need to compare them responsibly to Here is the combination of analysis, modeling, domain expertise and validation required to produce that evidence.
Now the technology has context.
The buyer knows why they are learning about it. Complexity becomes relevant rather than burdensome.
The commercial product may be the decision
This realization can be uncomfortable for companies that have spent years building technology.
The platform may be the company's technical asset. Customers often experience its value through the decision it helps them make.
The customer may believe they are buying a decision, a reduction in uncertainty, a faster route to evidence, a clearer comparison, a lower-risk first step, or confidence that an expensive next move is justified.
The technology is what makes that possible.
This gives the technology a precise commercial purpose.
A great kitchen remains sophisticated even when the guest came for dinner.
Why technical teams resist this
There are understandable reasons companies keep returning to capability-first language.
The first is pride. The technology is difficult to build. The team wants people to appreciate that difficulty.
The second is fear of being misunderstood. If the commercial language becomes too simple, technical teams worry that the nuance and differentiation will disappear.
The third is breadth. A powerful platform may genuinely be capable of addressing many problems, so choosing one or two commercial entry points can feel artificially restrictive.
And the fourth is internal identity. Companies often define themselves around what they have created rather than the recurring decisions their customers face.
I understand all four.
A broad capability can enter through a focused first conversation.
A company can possess an enormous technical landscape and still give a new customer one clear door into it.
In fact, the broader the platform, the more important the door becomes.
The decision can become the product architecture
Once the shift happens, it begins affecting more than messaging.
It can change how services are packaged.
Imagine a technically sophisticated company with dozens of possible analyses.
One commercial model is a capability menu. Choose an analysis. Choose another. Add supporting work. Build a scope.
Another model begins with recurring customer decisions.
Understand — What is happening, and what would we need to know before acting?
Prioritize — Among several plausible opportunities, which deserve attention first?
Compare — Which option has the strongest case to advance?
These are commercial organizing principles.
They give buyers a recognizable starting point without forcing the company to expose every technical component before the problem is understood.
The internal team can still assemble the appropriate combination of capabilities behind the scenes.
From the customer's perspective, the product becomes easier to enter.
A clearer product also creates a better first engagement

When the customer understands the decision being addressed, it becomes easier to design a contained first engagement.
Instead of asking them to purchase the full potential of an unfamiliar platform, you can solve one consequential question.
The scope becomes bounded. Success becomes easier to recognize. The customer learns how the team thinks. The technical company learns more about the customer's actual environment.
And if the work produces value, a much larger relationship can emerge from evidence rather than persuasion.
Good commercialization protects the science
Poor commercialization often puts technical credibility at risk.
When a company struggles to make its capabilities legible, there is a temptation to compensate with increasingly dramatic claims.
The technology becomes revolutionary. Transformative. Unprecedented.
Decision-first commercialization creates another route.
You do not need to exaggerate what the technology can guarantee. You can be precise about the question it helps address.
Commercial clarity protects scientific integrity.
The internal decision matters too
There is a second customer inside almost every B2B sale.
The person you are speaking with has to explain the purchase to someone else: their boss, procurement, finance, a scientific lead, an investment committee, the board.
This means the offer has to survive translation after you leave the room.
Technical capability frequently degrades during this handoff.
Decision language travels better.
“We need help deciding which of these opportunities deserves the next development budget.”
That sentence can move through an organization.
It explains the problem, why it matters and what the engagement is expected to change.
The easier your customer can explain why they need you, the easier it becomes for them to buy you.
Commercialization is an act of empathy
I have begun to think about good commercialization less as persuasion and more as perspective-taking.
The company knows its technology intimately. The customer does not need to. At least not immediately.
The company's responsibility is to understand the customer's world well enough to identify where the capability becomes consequential.
What pressure is the buyer under? What are they uncertain about? What are they afraid of getting wrong? Who else influences the decision? What happens if they do nothing? What evidence would make the next action easier?
Those questions are often far more commercially revealing than another page explaining the platform.
This requires technical organizations to become curious about the buyer rather than merely proud of themselves.
The strongest technology should become easier to buy
There is a strange irony in highly technical businesses.
The deeper the capability becomes, the more difficult the commercial explanation often becomes.
Eventually the sophistication starts working against the company. A buyer can understand a simple competitor faster. The less capable offer becomes easier to procure because its purpose is obvious.
Technical excellence deserves commercial clarity.
The responsibility of commercialization is to preserve sophistication while reducing unnecessary friction around understanding it.
The buyer needs to recognize why the conversation matters before becoming an expert in the technology.
They need to understand the decision.
If that decision matters enough, curiosity about the technology follows naturally.
Start with what has to move
When I encounter a technically complex company now, I find myself listening for one thing.
I listen for the moment someone explains what changes for the customer.
The moment when someone explains what changes for the customer.
What can they understand that they could not understand before? What can they choose more confidently? Which expensive mistake becomes less likely? Which opportunity becomes easier to pursue? Which uncertainty becomes manageable?
That is usually where the commercial proposition is hiding.
The technology may be extraordinary. But technology is rarely the final destination.
Organizations deploy technology because something needs to move.
A decision. A project. A portfolio. A market. A company.
Commercial clarity begins when the company can connect those two things without asking the buyer to build the bridge alone.
That is why, increasingly, I prefer a simple principle:
Sell the decision before you sell the technology.
Not because the technology matters less. Because once the decision matters, the technology finally has somewhere meaningful to go.
